A telecom AI pilot can resolve a sample billing query in seconds and still fail to justify a production investment. The missing evidence usually sits outside the demonstration: integration effort, human review, recurring model costs and the effect on customers when an answer is wrong.
To measure the return on agentic AI in telecom, define a complete operational workflow, establish its current cost and compare verified outcomes after deployment. Count both the benefit and the expense of operating the service. That gives an MVNO or communications service provider a defensible basis for deciding where to expand automation.
The timing matters. In its September 2026 review of the AI Native Telco Forum, TM Forum describes a shift towards production economics, governance and operational value. For operators, the practical question is which workflows can deliver that value reliably.
Start with a Workflow that has a Measurable Finish
An AI assistant might explain an invoice. An agentic workflow can also retrieve the relevant records, investigate a discrepancy and prepare an action through connected systems. The business case depends on the whole process, including the points where a person must review or approve a change.
Consider billing dispute resolution. Define completion as a correctly resolved case that remains closed during an agreed observation window. An automatically generated reply is only an intermediate event. If the customer calls again or a specialist has to repair an incorrect adjustment, that work belongs in the cost calculation.
Choose an initial workflow with sufficient volume, accessible records and a clear owner. Document the existing escalation path and failure modes before adding an agent. Effortel's introduction to agentic AI in OSS/BSS provides the broader context; the next step is defining a narrow, testable investment.
Establish a Baseline that Finance can Verify
Measure the current operation over a period that includes ordinary variation, such as a billing cycle and a promotional campaign. Record completed cases, handling time, repeat contacts, escalation rates and the direct costs associated with resolution. Separate simple enquiries from complex disputes so that a change in case mix does not look like an AI improvement.
Use cost per correctly resolved case as a primary economic measure. Support it with customer and quality measures, including reopened cases and incorrect adjustments. Where possible, compare the AI workflow with a similar group using the existing process during the same period.
Time saved becomes a financial benefit only when the organisation can use it. Reduced overtime, avoided external support spending and additional work completed by the same team are observable outcomes. Minutes saved across individual tasks should remain a capacity estimate until managers can explain how that capacity will be used.
Include the Full Cost of Running the Agent
Model charges are one part of telecom AI costs. The assessment should also include data preparation, system integration, identity and access controls, evaluation, monitoring, human review and maintenance as products or policies change. Assign an owner to each cost so that recurring work does not disappear into another department's budget.
Treat revenue benefits with equal care. Faster resolution may improve retention, but a change in churn during a price promotion cannot automatically be attributed to the agent. Use an appropriate comparison group and calculate incremental contribution after service costs. Additional revenue alone overstates the return when delivering that revenue also costs money.
For a defined assessment period, calculate ROI as verified benefits minus total attributable costs, divided by those costs. State whether the calculation covers the pilot, the first production year or a steady operating period. Keep the same boundary for benefits and costs.
Use a Transparent Worked Example
Imagine an operator handles 10,000 eligible billing cases each month at a measured direct cost of EUR 4 per correctly resolved case. Its baseline monthly cost is EUR 40,000. A production trial reduces the comparable operating cost to EUR 25,000, including the remaining human work.
Assume the AI service adds EUR 6,000 per month for model usage, monitoring and evaluation. Net monthly benefit is then EUR 9,000. With EUR 60,000 in implementation costs, simple payback would be approximately 6.7 months after stable operation begins. Over 12 stable months, benefits of EUR 180,000 against attributable AI costs of EUR 132,000 imply an ROI of about 36%.
These figures are illustrative, not an Effortel customer result or an industry benchmark. A slower rollout, lower eligible volume or higher review cost would change the outcome. Build those alternatives into the decision before committing to scale.
Put Service Quality Inside the Investment Decision
Define what the agent may read, recommend and execute. An invoice explanation and a monetary adjustment have different consequences. A sensible initial deployment can retrieve evidence and draft a resolution while an authorised person approves changes to customer balances.
Record the evidence used, the policy applied and the action taken. Evaluate completed work against business records rather than relying on the agent's confidence in its own answer. Sample ordinary cases as well as escalations; otherwise, silent errors can remain hidden in apparently successful automation.
Set explicit expansion criteria. A lower cost per case should not justify rollout if billing accuracy deteriorates or complaints increase. Equally, an agent that improves accuracy may be worthwhile even when the immediate labour saving is modest. The investment decision should reflect the purpose of the workflow.
Build on Operational Systems that Expose Reliable Data
An agent needs a consistent view of customers, products, balances and service status. Conflicting records create work for both automation and human teams. Evaluate the BSS interfaces and operational data before selecting a model, and test how failures will be handled when a connected service is unavailable.
Effortel Mobile Suite provides customer management, integration and operational workflow capabilities relevant to this foundation. Any proposed AI deployment should then be assessed against its specific integration, control and evaluation requirements.
Start with one workflow, publish a baseline and agree who validates the result. Expand when the economics and service measures support the decision. To explore the operational foundation for your automation plans, talk to Effortel about your current BSS and the workflow you want to improve.
